This letter is for the homeowner who is mid-conversion, replacing an old system with a new one, and just heard the sentence that is supposed to put your mind at ease: "Don't worry, we're going same tonnage, your ductwork is fine." You nodded, maybe. Or maybe, like the homeowner whose question started this piece, you did the math yourself first and you are not so sure the sentence actually answers what you asked.
You are right to wonder. "Same tonnage" is a real number and it matters, but it is not the number that tells you whether your ducts can do their job.
Tonnage tells you how much heating or cooling capacity your new equipment produces. A 3 ton system is a 3 ton system whether it sits on your roof in a package unit or splits into an indoor air handler and outdoor condenser. That part really is a like-for-like match, and a contractor telling you the capacity is equivalent is not lying to you.
But capacity is only half the story. The other half is whether your ductwork can actually deliver the air that capacity produces, to every room, without excessive resistance. A 3 ton system needs to move roughly 1,200 CFM of air, give or take depending on your climate and the specifics of the equipment. That air has to travel through your supply ducts to reach your rooms and back through your return to complete the cycle. If those ducts were sized decades ago for different equipment, matching the tonnage on the new unit does not automatically mean the pathway can carry what the new unit needs to push through it.
Think of it like plumbing. Two different pumps can move the exact same volume of water per minute, and a pipe that was fine for the smaller pump can still bottleneck the bigger one, or one running at a different pressure, even though the flow rate on paper looks identical. Ductwork works the same way. The equipment label tells you capacity. It does not tell you whether the pipe can handle it.
📐 The math, roughly: One ton of cooling generally needs around 400 CFM of airflow. A 3 ton system needs roughly 1,200 CFM total, split across your supply ducts based on the size and heat load of each room. If you know your existing duct diameters, a contractor should be able to tell you, in numbers, whether they can carry your share of that air comfortably.
If your new system includes an inverter or variable-speed compressor, which most current high-efficiency heat pumps do, this question matters even more than it would have with the older fixed-speed equipment it is replacing. Variable-capacity systems modulate their output to match the load in your home, and they generally handle restricted or undersized ductwork less forgivingly than older single-speed equipment did. Your old package unit may have been quietly compensating for undersized branch ducts for years. A new inverter system is a different animal, and assuming the old ductwork was "good enough" simply because it kept up with the old equipment is not the same as confirming it can keep up with the new one.
You do not need to become a duct designer. You need four questions that tell you whether the person installing your system actually did the math or is repeating a rule of thumb that does not apply to your specific equipment.
This is the question underneath all the others. A contractor who has done the work can give you both numbers and show you how they compare, room by room if needed. "The tonnage matches" is not an answer to this question. It is an answer to a different one.
If the answer is yes, that is exactly the moment to ask whether the existing ducts were evaluated against the new equipment's airflow and static pressure requirements, not just against the old unit's. Newer is not automatically more forgiving of old ductwork. Often it is the opposite.
There is a real difference between "we checked every run and these are the ones that need work" and "we're only touching the return." Ask which category you are actually getting, and ask what the review of the other ducts looked like.
A confident contractor should be comfortable answering this in writing. If the response is vague about what happens if the airflow is not what was promised, get that commitment in writing before the equipment goes in, not after.
⚠️ One thing to watch for: A verbal reassurance that "it'll run beautifully" is not the same as a shown calculation. You are allowed to ask to see the numbers, the same way you would ask to see a written quote before signing off on the job. A contractor who has actually done the work will not be bothered by the question.
If you have found yourself pushing back on a reassurance that did not quite answer your question, you are not being an unreasonable customer. You are doing exactly what a homeowner should do before new equipment goes into their attic for the next fifteen years. A good contractor answers a specific question with a specific number. Anything else is a guess wearing a confident tone, and you are allowed to ask for better than a guess before you sign.
Ask for the numbers. Ask which ducts were actually reviewed. You are not questioning their expertise by asking them to show it.
